Are they purchased kits or did you assemble then yourself? Check orientation of the pic chips,. Ensure there is +5v on pin 1.

You can't swap the chips as they are completely different designs.  The only way would be to swap the rev g for newer rev h or j units.  Newer firmware was never compiled for the older rev g.

I found oshparks prices very high... I ordered 10 rev h boards, and 30 of my own type sensors for 60 shipped from AliExpress,. They are excellent units and the even included a spare rev h and some spare sensor boards.

Airsoft will be hard due to limited space.  I used generic nerf style guns with lithium batteries for space saving.

The three pullup resistors (attached To the switches) that are all connected together on one side should go to 5v.

it can be easily remedied with some small gauge wire.  the Rev J also incorporates a IR diode test to check for failed diodes i believe (its on the schematic so I would assume thats what its for).
